Program impact foundation

UCALP: preparing to measure change responsibly.

The public record begins with a theory of change and evidence states—not a performance claim.

UCALP is Untold Coffee’s supervised, project-based applied-learning program. It is the first program being prepared for formal outcome measurement because its work can be followed from defined inputs and activities through reviewable outputs, participant outcomes, knowledge transfer, and later follow-up.

This file does not report participant performance. It defines the public foundation for a future cohort-level record.

Measurement model

From responsibility to reviewable change.

UCALP is a program model first. Its impact foundation follows supervised work without reducing the program to a course, internship counter, or publication pipeline.

Inputs

  • Participant stipends
  • Mentor and reviewer time
  • Equipment and workspace use
  • Research and editorial support
02

Activities

  • Research and field projects
  • Article and Dictionary-entry preparation
  • Supervised community teaching
03

Outputs

  • Applied learning hours
  • Reviewable project records
  • Approved knowledge contributions
  • Community sessions delivered
04

Outcomes to evaluate

  • Demonstrated applied-skill improvement
  • Stronger research and communication capability
  • Usable portfolio evidence

Public indicator register

The registry defines what may be measured and how. It does not present blank rows as results. A public metric card will appear only when an approved value, period, evidence status, and update date exist.

Contextual and reciprocal learning

Context before curriculum. Reciprocity before extraction.

Untold Coffee begins in Syria, with its first physical base in Baniyas on the eastern Mediterranean coast. Syria is the first operating context, not the geographical limit of the ecosystem. In every new context, UCALP listens first and prepares what it produces to remain useful to the people who contributed to it.

Coffee-producing communities are not merely origins of coffee. They are origins of knowledge.

Access & participation

Support follows the barrier—not a diagnosis.

The UCALP registry prepares to measure clarity, communication options, preventable barriers, and appropriate knowledge-transfer formats. Individual support requests remain private and separate from research or publication consent.

Review the Access & Participation framework

Integrity controls

Measurement boundaries

  1. Outputs must not be presented as social impact.
  2. Participant records, consent, safeguarding, and individual evidence remain outside the public Hub.
  3. BRU may be a field site and Clario may provide technical knowledge; neither contribution is counted twice.
  4. A completed UCALP project is not automatically a published or validated Untold Coffee knowledge asset.
  5. No SROI ratio appears before baseline, follow-up, attribution analysis, and an approved assurance decision.

Next gate

What must happen before a report?

What must precede a report?

Approve the measurement period and stakeholders, establish a consent-aware baseline, collect work and outcome evidence, follow up after the program, review limitations, and publish only aggregated results.
